HOW IRON TRIBE STARTED

Iron Tribe was founded by fitness industry veteran, Forrest Walden, back in 2008 in his 400-square-foot garage. Initially, it was just to have a place for Forrest to do group-based workouts with his friends because he couldn’t find anywhere locally that offered the right amount of space and equipment. There was no charge to belong, but you had to have a personal invite.

As more and more friends begged to come and join his garage gym, Forrest began to dream about what it would look like to start a brand-new concept that would take his team-based, group workouts to the next level and allow more lives to be impacted.

The first official Iron Tribe location opened in February of 2010. The response from the community was immediate and overwhelming. In fact, the 250 membership cap was reached in under 8 months with a growing waiting list. That location has operated at max capacity since September of 2010 eventually moving across the street and expanding the location to serve 300 clients.

That location has operated at max capacity since September of 2010 eventually moving across the street and expanding the location to serve 300 clients.

With the goal of franchising the concept from the very beginning, Forrest systematically worked himself out of the business so that he could begin to refine the model and plan the next few locations. Initially starting on the floor, coaching for the first three months, then moving to the manager of the facility for the next three, and eventually moving his office out of the first location within the first 6 months, ensured Forrest that he understood the model operationally and would be ready to duplicate it.

This led Forrest to grow his staff and open the gym’s second location. The ITF Hwy 280 location (located in a suburb of East Birmingham) is considered to be the franchise prototype, as it is located in a strip center (an “Anywhere, USA model”) and was not dependent on Forrest or the built-in referral base he had built from his garage gym. In fact, Forrest has never coached a class or sold a client in any facility since the first one.

The ITF 280 gym also had an amazing start and within 4 months, Forrest and his growing team began building a humble 400-square-foot “corporate office” to begin laying the groundwork for future expansion and franchising of the model. The success of Iron Tribe’s second gym also proved that a scalable business model and system existed.

Armed with the confidence that the business model could continue to be duplicated and grown, the search for a third location began. However, in this location, the ability to add a corporate office next door was paramount. Creating an “operations-based culture,” where the corporately-owned gyms rank at the top of the chain, ensures a constant involvement in the brand-wide delivery of Iron Tribe’s day-to-day experience.

The third location, ITF Downtown (located in the heart of Birmingham city proper), opened in March of 2012 and has also experienced tremendous success. In fact, it has grown faster than any other ITF location to date. The corporate office is, in fact, next door, and corporate team members can walk over at any point to engage clients in conversation, work with a team member on a new system or just grab a workout in one of the classes!

The very next month after the Downtown gym opened, ITF Mountain Brook, AL opened up its doors as the fourth location. Following the lead of the three other locations, this location grew quickly and is routinely in the top 10 locations in the brand every year.

Operating now five corporately-owned locations in Birmingham gives amazing insight into the model and how it can be continually evolved. What this means for franchisees is that there is no “ivory tower” corporate office environment, where the ITF Corporate Team is out of touch with those operating a franchise in the system. Anything passed down to franchisees is tested and proven in corporately-owned gyms first. Best demonstrated practices and marketing plans will be refined and maximized before they’re ever systematized as an official part of the model.

The process of getting any franchise business off the ground and successful can be an overwhelming and daunting experience. Our Franchise Development team understands this and has created streamlined tracks to help our Franchise Partners grow their Iron Tribe Fitness communities quickly and efficiently.

The Franchise Development team focuses 100% of their efforts on assisting you with Site Selection, Lease Negotiations, Construction Management, and Vendor Coordination to ultimately produce a State of the Art Fitness Facility.

What is Iron Tribe?
The Commercial Real Estate services offered to our Franchise Partners were designed to take the guesswork out of a potentially confusing and intimidating task of securing the correct site to do business.

You know the saying, when it comes to real estate – “location is everything”. We will do our due diligence and work hard to identify the ideal and most economical location for your Iron Tribe franchise business.

Our team understands your needs when it comes to strategically managing your location decisions; you need solutions that address multiple location factors, such as labor, logistics, economic incentives and your customers. We have developed a systematic process that produces highly replicable results that are consistently accurate and uncover the most important factors that influence initial and ongoing business success.

The site selection process includes a detailed evaluation of potential locations. The process typically includes selecting and evaluating communities, real estate site analysis and negotiating favorable terms and conditions. Our team will empower you to maximize the true value of your real estate dollars.

Site selection considerations will begin immediately following the execution of the Franchise Agreement. The process includes the following steps:

- Evaluate communities
- Create a short list of approved communities based on our specific site criteria
- Identify real estate sites within each community
- Real estate analysis
- Negotiate incentives
- Site acquisition
- Great care should be given to gym deployment research and subsequent gym placement based on solid findings. Proper gym placement can fuel success.
 
Our experience over the years has enabled our team to lay out all the pros and cons of each requirement and to direct you through the process step-by-step.

A detailed construction management package that you can hand directly to your architect and contractor allows each franchisee to easily build our beautiful model. Our objective is to streamline the gym opening process to get your location open and generate income in a timely and efficient manner – all the while managing your budget, schedules, and strategic vendor relationships, with the objective to keep your involvement and workload to a manageable level. The main focus is to ‘build your business – not your gym’. We will get you out of the construction business and into the business of changing lives.

It is critical to have an experienced project team looking out for your best interest. A team of experts who have already worked out the kinks and have perfected the process and executed it multiple times.

Once the commercial lease is signed we provide weekly steps to complete the process of developing a store and bringing it to completion.

These steps include, but are not limited to:

1. PRE-CONSTRUCTION
The architect will draft an AutoCad layout using the information supplied by the real estate team and survey data. This AutoCad plan will reflect the specific layout of the various zones to include the merchandise area, common area kitchen/break room, restrooms, storage closets, fitness equipment flow, etc. all designed to maximize the space and ensure design compliance.

2. ARCHITECTURAL PLANS
Upon approval of the preliminary plan, the architect will draft the final, engineered, stamped, working construction plans ready for permitting and bid solicitation. The architecture firm that we recommend can provide stamps for any of the 50 states. They are well versed in construction and knows our brand’s specific needs as well as local permitting and ADA compliance requirements.

3. CONTRACTOR BID SOLICITATION, SELECTION, AND PAYMENT STRUCTURE
Parallel to the permitting process, your project manager will solicit construction bids from multiple licensed and qualified contractors. Some contractors might be local, regional, or national. We will take the advice from landlords as well as you the franchisee who may have a relative ‘in the business’. Your Project Managers will review all bids for completeness, and accuracy and that all contractors are making an ‘apples-to-apples’ comparison. Any potential contractor must also show that they are financially qualified with experience in commercial construction and sign a non-compete, non-disclosure agreement. We will avoid the low-ball contractors who bid low only to assess significant hidden up-charges and change orders. After negotiating and selecting the most qualified and best fit General Contractor for the given project – you will retain and hire the contractor.

4. FURNITURE, FIXTURES & EQUIPMENT
Iron Tribe has vetted and secured vendors to supply the interior gym opening elements that make financial and logistical sense within the program. This ensures quality, brand consistency, functionality, and a standardized cost structure across all locations. Vendors will deliver these items at the appropriate time in the construction cycle and coordinate installation.

5. COMMUNICATION
Your Project Manager will engage you early on and guide you through the whole development process. They often communicate with you, architects, general contractors, and Iron Tribe corporate on a daily basis, or as needed but will also schedule a formal bi-monthly progress conference call.

There are many opportunities to get sidetracked and make mistakes. Instead, the Iron Tribe team of experts who are involved every step of the way.

Our Franchise Development and Support staff understand this and have created two streamlined tracks to help our Franchise Partners grow their Iron Tribe Fitness communities quickly and efficiently.

The Franchise Support team is laser-focused on two things: Training and Support.

Training

Building Your Team
The best training in the world will only be as effective as the level of people being trained. At Iron Tribe, we strive to have the right people on the bus and know that it is essential to your success as well! Our virtual training platform located inside of our franchisee intra-net, Tribe Central, has many resources to assist you in the vetting, hiring, and onboarding process.

Every hiring system we have is created with the core values of the Iron Tribe brand at the core. We hire, evaluate, develop and even fire to the core values of this brand, and you will have the tools to do the same, as you work to build a team to reach your big hairy audacious mission (BHAM) that is in front of you!

Coaches Preparation Program
During this week-long training program, Iron Tribe Franchise coaches learn how to deliver the Iron Tribe Experience through classroom education and hands-on training in a corporate gym. Trainees report to our Birmingham Headquarters for 7 full days, working extensively with our product team and in our corporate gyms to learn the ins and outs of class structure, coaching, and culture.

In addition to this, each participant is paired with a mentor Lead Coach or Manager from one of our corporately owned gyms in Birmingham, who strives to immerse them in the culture, training them in all coach responsibilities and coaching the trainee through the live reps they experience coaching actual classes!

Coach 101
This two-day intensive weekend is the “final exam” of the CPP and is led by Director of Product Development, Kyle Sottung, along with our Product Support team, which includes the best of our coaches in Birmingham. Serving as our “stamp of approval,” coaches are evaluated in their on-the-floor delivery of the critical components of the Iron Tribe coaching systems. They are tested on what they learned in the CPP, their exercise knowledge, coaching ability, practical delivery of workouts, demeanor, communication, and overall experience they deliver during the weekend workshop.

Management Practicum Program (MPP)
The MPP is a three-week training program that runs in unison with the CPP, so that managers can be trained to coach, in addition to learning how to operate their new Iron Tribe gym. MPP participants are paired with one of our Corporately-Owned Gym Managers, to shadow them for 30-40 hours per week.

In addition to this valuable experience, MPP content is delivered by the operations support team two days per week. Trainees receive classroom and role play training in sales, management systems, our technology systems, and leadership with a Franchise Support Trainer.

Tribe Academy
What makes a good Iron Tribe Franchise Owner? Whether you will be an Owner/Operator or an Off-site Owner, your level of Engagement will determine your success! Tribe Academy is two intense days of Vision, Leadership, and Communication training for our Franchise Owners. CEO Forrest Walden and President Karen Broadwater will take you through the Iron Tribe Leadership Meeting Rhythm and its respective components, which are based on a combination of operations, strategic planning, and the core values of the brand. Ultimately, you will learn the leadership formula that they use in leading their corporately-owned gyms and the Iron Tribe corporate staff.

At the core of Tribe Academy, is the Iron Tribe brand vision, which is made up of our purpose To Create Fitness Communities That Change Lives, our 9 core values, and our mission to continue to grow average until volume across the brand... The leadership tools you will pick up at Tribe Academy are “the how” that will get us to our collective mission!

Support

Ramp Up
Four weeks prior to opening, Iron Tribe Franchise managers receive a series of weekly phone calls from a franchise support rep. Aggressive guerrilla marketing, pre-sales, and system execution are some of the hot topics covered in these calls.

Site Visits
The typical Iron Tribe Franchise support cycle consists of up to three visits during the year. These support visits are focused on ensuring excellent delivery of the product, accountability for executing the model, key performance indicator (KPI) review and the gym leader’s overall growth strategy.

Each franchise coach is evaluated by Kyle or a member of his Product Development team using the Triple “C” Rating (TCR), which evaluates each coach on their ability to deliver an outstanding athlete experience through execution of Class Structure, Coaching, and Culture. Once the initial TCR is established, Kyle summarizes the findings of the evaluation and customizes a plan for the development of each coach for their continual improvement.

Our support team also utilizes our “Flagship Evaluation” to evaluate Iron Tribe Franchise Managers on their execution of the model and performance in light of their goals. Acquisition, Retention, Administration and Leadership are the focus of the Flagship and follow up support.

Support Calls
Our Franchise Support reps conduct monthly phone calls with each Iron Tribe Franchise Manager. The calls are focused on KPI review, accountability for goals, troubleshooting, and action steps for the next month. Calls are followed up with notes to the Franchise Manager and Owner.

Tribecon
One of the most powerful tools for our Franchise Partners is connecting and collaborating with each other. Once a year, Iron Tribe Franchise Owners have the opportunity to get together for Leadership Training in Birmingham with the entire brand. This time is devoted to giving a current state of the brand, rolling out new tools, helping each owner assess their business and team, conduct strategic planning, and set goals together. Ultimately it’s two days away from your own location as we work on each others’ businesses to help drive further success and change more lives!
